RPA vs AI Automation for Malaysian SMEs: Which One Your Process Needs

RPA and AI automation are not rival products you choose between on price. They answer different questions, and one test tells you which your process needs: does the work arrive in the same shape every time?
If it does, RPA is cheaper to build and cheaper to run, and paying AI prices for it is waste. If it does not, RPA needs so many rules and exception paths that it ends up costing more than the AI step doing the same job. That is the whole decision, and most of the confusion in this market comes from vendors selling the answer before asking the question.
What each one actually is
RPA follows rules you write. It opens the system, clicks the field, copies the value, types it somewhere else. It is fast, it is cheap per run, and it is completely literal. Change the layout of the screen it works on and it stops, because it was never reading the screen, only its coordinates and labels.
AI automation makes a judgement about input it has not seen in that exact form. A supplier invoice laid out differently from last month, a claim submitted as a photo of a receipt, an enquiry typed in mixed Bahasa and English. It does not need a rule per variation, which is exactly why it costs more to run and less to build when the input is messy.
The failure modes differ too, and this matters more than the feature lists. RPA breaks loudly and stops. AI degrades quietly and keeps going, which is why every workflow we build has a confidence threshold and a human check on the way out.
The test that decides it
Take one process and ask how the work arrives.
- Always identical — a fixed CSV from one system, a form with the same fields every time, a screen that does not change. RPA. Do not pay for AI here.
- Structured but varied — invoices from thirty suppliers, all containing the same facts in different places. AI for the reading, rules for the rest. This is the most common real answer and almost nobody sells it that way.
- Genuinely unstructured — WhatsApp messages, photos, scanned handwriting, free text. AI. RPA cannot start.
Notice that the process name never appeared in that list. "Invoice processing" is not an RPA problem or an AI problem. It is whichever one your invoices make it.
What this costs in Malaysia
We quote automation from RM 1,000 for a first bounded workflow. The number that surprises people is how much the same named process varies: a claim arriving as a structured form sits near the bottom of that range, and the identical claim arriving as a WhatsApp photo of a receipt costs several times more, because someone has to build and verify the extraction step and decide what happens when it is unsure.
So the useful thing to do with any Malaysian vendor, us included, is to ask them to quote against your actual documents rather than against the process name. A quote given without seeing the input is a guess, and you will pay for the difference later either in change requests or in a bot that keeps stopping.
There is a second cost split worth knowing. RPA platforms are usually licensed per bot or per seat, so the bill grows as you automate more. Custom-built automation is mostly a build cost with a smaller running cost. Neither is universally better, but they age very differently, and three years is where the difference shows.
The part vendors skip: automate last
We follow the same four-step order on every project, and automation is the last step, not the first: question every requirement, delete the step, simplify what survives, then automate. It is deliberately uncomfortable, because the second step regularly removes the thing the client came to automate.
Automating a broken process only makes the mess run faster. A monthly report that nobody reads does not become valuable when a bot produces it. It becomes a report nobody reads that now runs by itself and quietly breaks in eighteen months.
How automation actually helps a business scale
It breaks the link between volume and headcount on the work that does not need judgement. Across more than a hundred automations since 2018, the pattern is consistent: teams absorb two to three times the volume without adding people. Not because anyone was replaced, but because the repetitive share of the work stopped growing with the business.
What it does not do is fix an unclear process, and it does not survive data that is not ready. If the answer a step depends on lives in someone's head, or in a spreadsheet on one laptop, that is the project. Every automation built on top of it inherits the problem.
When the answer is neither
Plenty of the processes brought to us should not be automated yet. Sometimes the step should be deleted. Sometimes a setting in software the business already pays for does the job. Sometimes the volume is genuinely too low to repay any build, and the honest advice is to leave it alone and revisit in a year.
Saying that early is cheaper for everyone, and it is a reasonable thing to expect any vendor to be willing to say.
